From Idea to Sample: The 7-Step Bag Prototyping Process
Share

For first-time bag brand founders, the bag prototyping process is the most mysterious part of manufacturing in China. 🧵 You have a sketch, a reference bag, or even just a mood board — then what? How does an idea become a physical sample you can hold, test, and approve before a bulk order?
At Range (Guangzhou Range Trade Co., Ltd), our Guangzhou workshop has walked this journey with over 100 global brands since 2014. Here are the exact seven steps we use, what each one costs, and how long it takes — so you know precisely what to expect before you contact any factory. 👇
🧭 What Is the Bag Prototyping Process?
The bag prototyping process is the sequence of turning a concept into a production-ready specification (a tech pack) and then into a physical pre-production sample. It sits between design and mass production, and it answers one question:
Can this bag be made correctly, at the target price, before hundreds of units are cut?
Skipping or rushing this stage is the #1 reason first orders arrive wrong — wrong dimensions, cheap hardware, or a finished bag that looks nothing like the reference. ⚠️
🛠️ The 7-Step Bag Sampling Journey
Step 1️⃣ — Brief & Reference Collection
Everything starts with a clear brief. You provide:
- 📸 A sketch, photo, or physical reference bag (courier the real bag for the best accuracy)
- 🎯 Target use and end customer
- 💰 Target cost range and estimated order quantity
- 🎨 Preferred materials, colors, and logo method
The clearer the brief, the fewer revision rounds later.
Step 2️⃣ — Tech Pack Design
The factory's design team converts your brief into a tech pack: a factory-ready technical document containing flat sketches (front/back/side), full measurements, a bill of materials (BOM), hardware & zipper specs, Pantone colorways, stitching details, and logo placement.

This one document removes all ambiguity between you and the sewing floor. 📐
Step 3️⃣ — Quotation & Costed BOM
With the tech pack, the factory quotes accurately: shell fabric, lining, interlining, webbing, foam, zippers, buckles, logo process, and labor. You get an itemized BOM so you can see exactly where the cost sits and swap materials to hit your retail margin — not a vague “about $X.” 💵
Step 4️⃣ — Pattern Making & First Prototype
A pattern is cut and the workshop sews the first prototype using real materials and trims. This is the first moment you see your bag in 3D. Expect it to be close, not perfect — that's exactly what the next step is for. ✂️

Step 5️⃣ — Review & Revisions
You receive sample photos (plus the physical sample by courier) and mark up changes: pocket position, strap length, zipper gauge, lining color, padding firmness. Most projects need 1–2 revision rounds — and every round is far cheaper than finding the issue in 1,000 finished units. 🔁
Step 6️⃣ — Pre-production Sample Approval
The revised sample becomes the golden sample (PP sample). ✅ Once you approve it in writing, it becomes the quality and workmanship standard for the entire bulk order — binding on both you and the factory.

Step 7️⃣ — Hand-off to Bulk Production
The approved tech pack and golden sample move to the production line. Typical bulk lead time is 30–45 days, with progress updates and inline QC, then your order ships FCL/LCL by sea or by air. 🚢

🚫 3 Mistakes That Derail Sampling
- 🗣️ Verbal-only briefs. “Kind of like that brand's bag” produces guesswork — always send visuals or a reference sample.
- 📱 Approving photos only. Always inspect the physical sample for stitching, weight, and hardware feel before sign-off.
- 🔄 Changing specs after approval. Material or size changes after the golden sample reopen pattern work and delay production — finalize during revisions, not afterward.
