Price differences for similar-looking bag designs can be confusing—especially if you're new to sourcing from Asia. Let's break it down with a real case from our factory to help you understand what's going on behind the price quote.
A Real Example: From $5 PU Leather to $16 Genuine Leather
Recently, a client came to us loved the design of a bag we had previously made with synthetic PU leather. The FOB price for the PU version was $5 per piece. However, the client felt that synthetic leather didn't match their high-end brand positioning because these bags were intended to be premium gifts for VIP customers. They requested that we remake the design using genuine leather instead.
After recalculating the entire cost based on genuine leather materials, the new FOB price came out to $16 per piece—more than triple the original.

1. Material Waste Rate Is a Hidden Cost Factor
The first major difference comes down to material waste during the cutting process:
• Synthetic Leather (PU): Approximately 5% waste rate. PU leather comes in uniform, regularly shaped sheets that are easy to cut efficiently. Most of the material gets used in the final product.
• Genuine Leather: Approximately 15% waste rate. Leather hides are natural and irregular by nature. They come with scars, holes, and uneven edges. Many areas of the hide simply cannot be used for premium products, resulting in much higher material loss that you have to pay for.
This difference in waste rate means you're buying more raw material to get the same amount of usable material when you choose genuine leather.
2. Different Units of Measurement Affect Price Comparison
Another source of confusion comes from how these materials are purchased:
• Synthetic Leather is purchased by the yard (linear measurement based on standard width). • Genuine Leather is purchased by the square foot (actual area measurement based on each hide).
This difference in how materials are priced makes direct comparison tricky if you're not familiar with the industry.
3. Cost Per Unit Area Comparison
Let's look at the actual market pricing to understand the difference:
• Synthetic Leather: Market price is approximately $1.5 - $2.85 per yard. One yard of synthetic leather equals about 1944 square inches of usable material.
• Genuine Leather: Market price is approximately $1.00 - $2.50 per square foot. One square foot of leather equals only 144 square inches—much less usable area.
When you do the math, genuine leather is significantly more expensive per usable square inch compared to PU.
